Chicken on the UDS Fail!

Fellas,
I just tried to smoke a whole chicken on my UDS at 325 and it was a failure. I could not get the temp to go and stay above 250 to save my life. I used a whole chimney, coal good and red hot and sprinkled it over my charcoal basket to get it started. Once it got the rest of the coals going it just would not stay hot. It would get red hot once I opened the lid for a few minutes and the temp would go up but not stay hot once I put the lid back on. I I’ve got 3, 1 inch pipes for intake. 2 of them have 1 inch ball valves with 90s. Everything was wide open. Does anyone have suggestion on attaining and maintaining hot temps? Any videos you guys have of getting your pits going? Thanks for the help fellas!

How much exhaust do you have?

4 half inch holes and a small area that won't seal on the lid.

You need more exhaust the bung on a flat drum lid is 2" DIA to get the area use the formula 3.1416 x R squared or R=1" Sq X 3.1416 = 3.1416" 3.1416/4= .7850 or 7/8" so if your increase the dia of your exhaust holes to 1" you 'll be GTG

So would I be ok if I plugged the holes I drilled and just used the 2" bung?
